Stakeholders at the Centre: Designing an Inclusive ESG Roadmap for Kalog

An ESG roadmap is more than a document, it is a strategic compass that translates a company’s environmental, social, and governance ambitions into practical action. It sets priorities, aligns resources, and embeds measurable milestones so sustainability is not a side project but part of everyday decision-making. In short, an effective roadmap guides integration of ESG principles across both operations and long-term strategy.

This is the approach we brought to PT Kereta Api Indonesia Logistik (Kalog). Our collaboration began with a rigorous materiality assessment to identify the issues that matter most to the business and its stakeholders, followed by a gap analysis to compare current practices with leading benchmarks. We then moved into goal setting and strategy design, ensuring each target is actionable, time-bound, and tied to performance indicators that leaders can manage.

Standards are the backbone of credibility. Throughout the process, we aligned with globally recognized frameworks: GRI for transparent disclosure, SASB for sector-specific relevance, and TCFD for decision-useful climate risk and opportunity management. Anchoring the roadmap to these references ensures consistency, comparability, and investor-grade reliability while giving Kalog a clear line of sight from policy to performance.

Equally vital was broad-based stakeholder engagement. Between late July and mid-September 2025, we convened a series of online and in-person sessions with management at multiple levels across Indonesia. These discussions surfaced operational realities, regional nuances, and innovation ideas that might otherwise be missed, helping us test assumptions, refine priorities, and build shared ownership for the roadmap’s implementation.

The result is a deliberately inclusive plan designed for execution. It is built to catalyse innovation and efficiency, strengthen a values-driven corporate culture, and integrate directly with Kalog’s core business strategy, so sustainability advances operational excellence, not just reporting. With clear governance, measurable targets, and an engagement model that keeps stakeholders at the centre, the roadmap positions Kalog to deliver tangible ESG outcomes that endure.
